The trick is to get your body heat to soften the jacket as much as possible while wearing it a lot. So you want something on the exterior side of the jacket to keep that warm too. But instead of getting under the blankets, buy yourself an alpaca poncho. I have several I got in Peru years ago...
I am 5'11 180 and wear a 42 normally, and like jackets with 22.5 P2P, 1/2 inch either way...and went for the medium based on that measurement, and figuring w/lining et al it would be about right. . I could barely get it on--over just a regular shirt--slightly easier over a t-shirt... and sent it...
Yes to HH comment above, one step up...BUT, make it boring. I hire people in the film business...like IT...lots of creative people, free thinkers, but they must collaborate...I just tried to remember what anyone wore...and I can't...so, what i mean is, if you decide to wear "business casual"...
Warmth, as said, is from the lining--I find quilted or thinsulate good, and sheep/wool of course. But storm cuffs or sleeves you can tighten and waist-tightening, as well as an easy neck closure all add a lot of warmth too. I think the thicker leather can sometimes be less warm if too rigid...
I never noticed...if it came to the point that I am thinking about marks to the leather, I have to ask myself who is working for whom. One thing I do anyway is always pull the jacket, no matter what it is, sport coat, leather jacket, topcoat, up and out of the belt so it rides on top....just...

The jacket looks awesome. I always wanted an Aero FQHH w/shearling lining and when I got one....dum de dum...I sold it a year later. Just too much jacket to get on and off! Zipping it was always a chore unless it was 20 degrees outside. Cool idea to retrofit a broken in one.

I thought they were a nuisance at first, having never had them before. But grew to like them. Although when I finally got an LW jacket with them, I realized how good they could really be, or else how much I had become accustomed to them. And yes, I think they do add warmth.
The IH 21oz sanforized feels good very quickly. Hard to beat. I have one pair of raw unsanforized 21oz by someone else and I don't wear them, because everytime I do I think how much I have to wear them to get them to work. I think raw unsanforized is much better in 17oz than 21oz, and breaks...
I do this....I remove the insole and put a thinner one in, good ones you get for $8-10 at a good shoe repair place. Wear a couple hours a day for awhile, and they slowly break. When they do, some combination of the original insole and sock or new insole will work to break them in further...
